The Sponsor Drift

Six months in you realize the board's exit thesis isn't what they sold you on. You've been operating to a number that no longer matches the model. By Year 3, the gap is wide and uncomfortable.

Your EBITDA bridge is built from instinct and last quarter's numbers — not from a defensible five-lever decomposition. You can't show your board where every dollar of EBITDA growth comes from, by year, by owner.

The Framework

Lock three things. In this order. Then everything else.

The Board's Number — Week 1

You cannot run a hold period against a number you haven't internalized. Week 1 reconstructs the LBO, decodes the sponsor's exit thesis, and produces a one-page Memo that aligns you and your board chair on the same MOIC target — in writing.

The Capability Audit — Week 2

You cannot deliver against a number you don't have the capability to hit. Week 2 runs the 80/20 customer and product cuts, computes your Right-to-Grow ratio (Material Margin ÷ Total Employee Cost), grades your leadership chassis, and ships the Gap Memo: every gap, every closure path, every dollar.

The Team Lock — Week 4

You cannot install a plan a team isn't paid to deliver. Week 4 redesigns comp against the bridge, installs quarterly gates, builds the RACI for the top 14 decisions, and walks each direct report through their bridge line for sign-off.

Is this confidential?

Yes. Every session runs under the Chatham House Rule. The cohort signs a mutual NDA in Week 0. Your numbers stay in your numbers.

What if I can't make the Tuesday live session?


All sessions are recorded. You can submit your week's deliverable async and watch the redline afterward. But if you'll miss more than 2 of 6, this isn't the right cohort.

Do I have to share my actual P&L?

With the cohort, only at the level you choose. With Bill, fully — that's what makes the coaching real.

Can my CFO join?

No. The Mandate is a CEO artifact. Your CFO will be a critical input — but the work happens on your side of the table.

How is this different from Vistage or YPO?

They're rooms. The Mandate is a system, run by an active operator, with a peer chamber built around it. You walk out with a signed artifact, not a notebook of takeaways.
